04Why it makes money

Why does Berkshire Hathaway make money?

Insurance customers pay first and claims come later, so Berkshire can invest the money in between.

Premiums arrive before claims are paid, and that money is called float. Berkshire says the average cost of float was negative in each of the three years to 2025, because underwriting made a profit. Cash from the railroad, utilities and manufacturers adds to what it can invest.

Revenue minus costs per $100 of revenue (Cityfort calculation from FY2023 and FY2025 10-Ks)

$11.7$14.3

FY2021 to FY2025

  1. Customers pay insurance premiums up front
  2. Berkshire holds that float until claims come due
  3. It invests float and its own capital in T-bills, shares and whole companies
  4. Owned businesses add their earnings
  5. No cash dividend since 1967, so earnings stay in the company
  6. More capital goes into new investments and businesses
